The Losing Battle with Deflation

With Covid-19 changing how the world works, Jeff Booth timely book, The Price of Tomorrow, is a ‘must read’, particularly for the next generation of leaders.

Radical Candour: How it can transform your work environment

One of the best books I read in 2018 was recommended to me by a friend and coach. It was called Radical Candor: How to be a great boss without losing your humanity. It’s a framework for managing a team effectively. As the title suggests the author Kim Scott proposes that there is a path to being a great boss without having to be an a**hole.

There has been a trend over the last couple of decades that has linked effective management to being ruthless and lacking compassion. One could argue that Steve Jobs was a good example of such a leader, an opinion that I can understand but personally disagree with. Donald Trump or Alan Sugar on the Apprentice both come across as bosses who are susceptible to monstrous outbursts. Regardless of whether this is a true portrayal of their management styles that is what our expectation of a leader is. In our pop culture being an a**hole is synonymous with being an effective leader.

This is why Radical Candour immediately resonated with me. It finally provided a framework as to why this style of management is effective and at the same time provided a logical path to how you can be nice and a great leader at the same time. As one of my idols Gary Vaynerchuk likes to say frequently the fact that “nice guys finish last is just not true”.

The argument put forward is that it takes two traits to be an effective boss. You must challenge directly and care personally. She uses a great example in the book of someone to illustrate the diagram above.

Imagine you walk into a crowded room with your trousers undone. If someone cares and is willing to challenge you directly they might take you aside and say “Hey, I just thought you’d want to know your fly is open.” You can then discreetly solve the problem. This is Radical Candour.

Imagine you walk into the same room and someone who doesn’t care but is willing to challenge you directly says something instead. They shout across the room “Hey your trousers are undone.”

Everyone hears and looks at you. You’d probably be a bit embarrassed but you are now able to solve the problem. The person could have handled the situation in a more compassionate way, but at least the matter is resolved. This is the a**hole boss right here. They might be an a**hole about how things get done but they get done. This is called Obnoxious Aggression.

Now imagine that you walk into the same crowded room and someone does care but they don’t want to challenge you directly. They “don’t want to upset your feelings.” Your fly stays open and everyone notices. Everywhere you go for the rest of the day people notice. The problem never gets resolved and when you do finally realize you think “why didn’t they tell me.” This is Ruinous Empathy. They are trying to protect your feelings but it’s actually to your detriment.

Last of all we have the people who don’t care and don’t challenge directly. They are the ones that tap a friend on the shoulder and say “hahaha look at that person they left their fly open.” That’s called manipulative insincerity.

Hopefully this analogy makes sense as it made a ton of sense to me. It really shows why challenging directly, even without caring, is way more effective than caring without challenging. Yet none of us, I hope, want to be obnoxiously aggressive.

So how do we achieve radical candour? It’s really simple, you have to care about your employees. If you read that sentence, want to manage people and think that’s not within the realms of possibility for you; please seriously reconsider your chosen career path. 😃

If you read that sentence and think “well no sh*t Kieran” or “yes that’s something I can do” then awesome! You are a considerable part of the way to being a good manager.

Communication and understanding is critical

The challenge directly aspect comes down to how you provide feedback and understand the needs of your employees. Ultimately that means having structures in place to allow you to communicate with your staff on a frequent basis. This should be a two way street. You want to provide feedback about performance in a timely fashion whilst the feedback is relevant and you want to stay up to date with what’s important in your employee’s lives.

Imagine your employee drops the ball on a certain task. If you wait until their quarterly review they could keep making the same mistake and create more issues.  You may have lost 3 months where they could have been getting better at that task and not just compounding the issue.

Why is it important to know what’s going on in an employees lives? Context. Imagine if an employee’s performance is slipping. You know that they have a sick relative, maybe you’ll give them some time off to deal with that and understand the reason why they are not meeting your expectations or goals. Alternatively, an employee finds out they are expecting a child. Their career goals might shift fundamentally in the short/medium term and you will want to adjust with them to support.

Key takeaways

Whilst I strongly recommend reading the book to get a good grasp on of the framework. Here are some immediate actions you can take in your business today that I took away from the book.

  1. Create weekly feedback structures for your employees.
    It’s important for employees to have a regular feedback loop with their direct superior. One to Ones are a great avenue for you to course correct and provide feedback. The lack the formality of a quarterly or annual review. If you don’t have these in place at your company start today. They don’t need to be complicated.

    I don’t use the exact structure they advise in the book. We have a spreadsheet where the employee or myself can write down agenda items. We then meet for 20-30 minutes once a week and we discuss the most important items on the list.

  2. Limit the number of direct reports any manager has.
    If your managers are responsible for a team of 100 employees how can you expect them to care on a personal level with each employee and still carry out the operational aspects of their role? You need to create capacity for your managers to manage.
  3. Create a growth management plans for all of your employees.
    Knowing what your employees want to do in life allows you to help them fulfill on their dreams. You can align the goals of the company with their own and create mutually beneficial situations that encourage win/wins.
  4. Be specific.
    Whether you are providing praise or criticism you need to focus on exactly what you want the employee to know. Think about a time when your boss has said to you “good job.” It doesn’t land on you as praise. You’re often left thinking “for what?” When you point out what you are praising it allows the employee to keep refining that good work.

    Being specific encourages growth instead of sounding like a vague platitude.At the same time for criticism it allows the employee to focus on the problem and work to improve it. If you just tell someone “that sucks” it generally leaves them feeling demotivated and disengaged. You want to encourage the people who work for you and being specific can help do that.

  5. Promotions are not the only reward for good performance.
    A lot of companies cultures have evolved to encourage the best performers to take management positions as the only way for them to increase their compensation packages. The best players rarely make the best coaches.

    We should have opportunities in place that encourage people who want to lead to do so. At the same time, we should allow people who are amazing at what they do and love doing it to keep doing it. Career progression doesn’t just mean getting a promotion.

  6. Don’t make it personal
    Regardless of whether you are giving praise or criticism don’t make it about the employee. “You are terrible” is a vastly different statement than “Your work is terrible.” Whilst I would never encourage either statement the former attacks the person whilst the latter acknowledges you are only referring to a certain piece of work they have done.

It’s amazing how taking on the points made in this book can transform your work environment. It creates a culture of collaboration and transparency. It allows a top down approach to removing politics from your organization. Your employees will never have to second guess what’s going on in their managers head. It is one immediate access to creating lasting positive changes to your company culture.

Review: Hyper Sales Growth ~ Jack Daly

EO Philippines brought Jack in to speak to the chapter a couple weeks ago, then Jack dropped into Singapore to speak to the EO Singapore chapter follow by Jack being on of the keynotes for EO Brisbane’s Rob Nixon for his wildly popular accountant conference in Bali, Indonesia.

I was given a copy of Jack’s new book Hyper Sales Growth and it is a great read. It covers lots of great tips for building and running a sales organization. Some of the learning I took away from reading the book;

  • If you don’t have an assistant, you are one
  • Never quote price until you establish value
  • People are different, sell accordingly
  • We are what we think we are, raise the bar
  • Hire slowly; fire quickly. You are never “fully staffed”
  • Goals not in writing are dreams
  • Professionalism requires a lifelong learning. Instil a program of books, audio/videos, and seminars
  • plus much more…

The book is packed with solid, actionable tactics to growing your business. It is worth the read and it is even better to hit one of Jack’s events/webinars/seminars.

How We Keep Young Star Talents from Leaving

Every employee is valuable. Repeating this old tired phrase really doesn’t mean much anymore. Sure, we know we are of value, but how valuable? Can we measure that? How do we know if our bosses are with us as much as we are with them in this company? Studies have revealed that the millennial generation is the population in the workforce that really values these questions, and use it to determine if they have join the right company to work for.

The PayrollHero Team has millennials as the majority. Just to be honest, our young talents in our team are being headhunted daily because they are doing such a stellar job and other companies are starting to take notice. However, the thought of leaving never occurred. Here’s how we keep our young rock stars with us!

We communicate all the time
There are no walls between management and the employees. We function as a team, always working towards the bigger picture. Our team is constantly on the move, functioning from different offices in Singapore, Canada and the Philippines, which is made easy using productivity apps like Slack. (Read on how we use Slack)

Having great communication means we are clear on the tasks each team has to complete and eliminate any grey areas and speculation. There can never be enough clarity when working with Millennials. Each team gathers for a huddle every morning to discuss completed tasks, give feedback- good or bad, in the moment. This way also we keep accountability crystal clear within the team.

Being flexible enough to meet halfway
PayrollHero is incredibly blessed with many gifted and talented millennials like Vince, and Maita. And we are more than happy to participate in out of office events as often as possible. We are with each other 10 hours in a day, every weekday and some weekends too and happy to do so. We work hard and play hard together.

Empowering each employee with ownership 
For a millennial, ownership means a lot. At PayrollHero, many members of the company have a stake in the company which ensures that everyone commits. As a millennial myself, I can see that having that kind of ownership is empowering because I can be a part of something bigger. The days of working for a company just for the paycheck are gone. Owning a part of the company is a great incentive for an individual. But more importantly, it pulls the team together to focus towards a common goal: to see the company succeed.

PayrollHero At RailsConf 2013 – Our Favorite Talks And Resources

Last week we were in Portland for the 8th annual RailsConf, the largest gathering of Ruby on Rails developers in the world. For some of us it was a return visit to RailsConf and to Portland, but for most it was the first time and the general consensus was the same; that RailsConf is a very unique mix of social, educational and hands-on learning events.

“I’ve mostly been to single vendor conferences before, but RailsConf was a nice change, it’s much more community driven,” – Piotr Banasik, Engineering (Co-Founder).

RailsConf 2013 was not the only reason we were stoked to be south of the border in Portland, Oregon. The City of Roses is also the only place you can get Voodoo Doughnuts, it has over 30 microbreweries and as a result hundreds of specialist ales, it boasts an impressive lineage of tech history and has been nicknamed the ‘Silicon Forest’ because of it’s inspiring landscape  – all in all, we felt right at home. And the home we stayed in was pretty awesome, too.

The Best Bits of RailsConf 2013

With more than 20 talks a day, the conference was a real immersion into what the Ruby on Rails community had been doing, thinking and achieving for the last year.  It was tough to slim it down to these eight favourites, as chosen by our very own Payroll Hero Adventure Engineers.

1. Volatiles and Stables – Michael Lopp

“It was great hearing about the need for volatiles and stables in a company, it certainly gives you a fresh perspective on the skills of your colleagues and yourself.” – Dane Natoli, Engineer.

In this talk, Michael proposed that a business needs two kinds of engineers, Volatiles and Stables, and that both play a major role in productivity and innovation. He outlined that ‘stables’ play nice with others, are careful and work to mitigate failure; whereas, ‘volatiles’ define strategy rather than follow it, do not see failure as an option and see risk as a thrill. It certainly got each of us thinking about which box we fall into.

2. Describing Your World with Seahorse – Trevor Rowe

“Seahorse looks like a very promising cross platform API framework, we’re curious how it will evolve over time. With Amazon Web Services behind it it should at least maintain momentum for their own APIs.” – Piotr Banasik, Engineering (Co-Founder).

Trevor Rowe is a software developer at Amazon Web Services, he authored the Seahorse tool, worked on integrating Paperclip with the aws-sdk gem, and has contributed to a variety of other open source projects. Trevor’s talk introduced us to the Seahorse language, a DSL for describing API operations for just about any web service. He introduced us to what Seahorse does and showed us that once you have your API described using Seahorse, you can essentially create an entire API client library with one line of code.

3. Incremental Design: A conversation with a designer and a developer – Rebecca Miller-Webster and Savannah Wolf

“It was interesting for me to see how design and Engineering interact at another company. I hope to apply some of the learning in PayrollHero’s product development process.” – Adam Baechler, Product Development (Co-Founder)

Rebecca and Savannah addressed two problems that everyone in this industry has faced from time-to-time and asked “developers, how many times have you had to completely rip out your hard earned code for a totally new site design?” and to designers “how many times has a re-design taken four times as long as the developer said it would and not looked good in the end?” The resolution, they proposed, was to change to using an incremental approach to design.

This designer/developer talk walked us through an introduction to incremental design, how to design with incremental changes in mind and how to develop for incremental design, including utilizing SASS, structuring your mark-up and CSS, and structuring your Rails views and partials.

 4. No Traffic, No Users, No Problem – Jim Jones

“Jim showed us some cool tools for using Mechanical Turk for Usability testing and definitely gave us some food for thought” – Adam Baechler, Product Development (Co-Founder)

Another talk highly recommended by Adam was ‘No Traffic, No Users, No Problem!” by Jim Jones. “Should the signup button be red or blue? Does my site’s sales pitch sound awkward? What will the user think about my site the first five seconds they visit?”, asked Jim. His talk then walked us through Using Rails and Amazon’s Mechanical Turk service, how to perform usability tests, A/B testing and how to gain valuable feedback on your site before launching to a single real user.

5. How Shopify Scales Rails – John Duff

“Seeing how Shopify scale having so many request at the same time was very interesting, they had a problem that startups usually don’t have, they just had so much traffic!” – Florent Lamoureux, Front-end Engineer

The first line of code was written for Shopify nearly 10 years ago to power an online Snowboard shop. Now the years have passed and today Shopify powers over 40 thousand online stores, processes up to half a million product sales per day and has over 30 people actively working on Shopify – making it the longest developed and probably the largest Rails code base out there. As a start-up, we really found value in hearing their story of how Shopify has had to evolve to meet its immense growth and the needs of its customers, layer by layer.

6. Morning Keynote Talk – Yehuda Kats

Yehuda’s talk was a big hit with Suman Mukherjee, one of our Adventure Engineers. Unfortunately, because the talk was morning keynote we have not been able to find any slides to share with you but Suman offers this great, personal evaluation.

“Yehuda’s talk mainly concentrated on how not to write adhoc JavaScript and provide a good structure to it. He pointed out how turbolinks and JavaScript, bound to data attributes, makes the JavaScript clumsy and hard to maintain.” – Suman Mukherjee

7. From Rails To The Webserver To The Browser – David Padilla

“From Rails to the Browser to the Web Server was very interesting. David taught us about Rails internals and it was great to hear from him how it all works under the hood.” – Florent Lamoureux, Front-end Engineer

David asked a room full of developers “do you know exactly how those HTML documents end up in a browser?” and his talk showed us all of the components that make the magic happen. We dissected the relevant code within Rails, Rack and the thin web server to discover exactly how the web server starts and listens to a TCP port, communicates with Rails and returns the HTML document that your browser parses.

8. The Magic Tricks of Testing – Sandi Metz

“Sandi talked about how to write tests that you don’t hate. She focused on what parts of the code should be tested and how certain tests do not provide any value but add maintenance overhead. However she did only talked about unit testing” – Engineering (Founding Team)

Sandi, winner of the Ruby Hero Award, said exactly what we were all thinking “Tests are supposed to save us money, right. How is it, then, that many times they become millstones around our necks, gradually morphing into fragile, breakable things that raise the cost of change?” Sandi’s answer was that we could be writing too many tests and testing the wrong kinds of things. This talk striped away the veil and offered simple, practical guidelines for choosing what to test and how to test it.

Reading List: Venture Deals

I’m currently reading “Venture Deals: Be Smarter Than Your Lawyer and Venture Capitalist” by Brad Feld and Jason Mendelson including a foreword by Twitter CEO Dick Costolo.

It is a solid read (thus far) and provides some great insights into the world of venture capital.  I’m just about a third of the way through and am enjoying to easy reading style of the book.  If you are thinking of raising money or are curious as to how the process works, check out Venture Deals, its a great place to start.
